The challenge

Applicants drop their documents into a client portal. Then a person logs in, looks at what was deposited, updates a separate list of what is still missing, and emails the applicant to ask for the rest. Repeat that across every open file, every day, hardest right before filing deadlines. The portal stored documents fine. It just never knew whether a file was complete, so a human carried that judgment in their head and in a side list, one applicant at a time.

The firm had wanted to fix this for years. It was the single thing the partners said they would automate first if they could only pick one. During peak season the chasing alone could eat most of an afternoon, and a missed document caught late meant a scramble against a hard deadline.

What we did

We did not replace the portal or the practice software. We put a thin intake layer on top of what the team already relies on. Each application type carries its own required-documents checklist. When an applicant uploads a file, it lands against the right line and the checklist updates on its own, so completeness is a status the system holds, not a thing a person reconstructs by reading a folder.

From there, one dashboard shows every open file and exactly what each one is still waiting on. Reminders to the applicant are drafted automatically and name the precise missing items, and a person approves them before they go, so the chasing keeps a human voice but stops being manual work. The same view flags files at risk against an upcoming deadline before they become a scramble.

The outcome

The daily reconcile-and-chase ritual is gone. Nobody logs into the portal to figure out what is missing, because the checklist already knows, and the reminders that used to be written one at a time now go out on approval. In peak season that gave back roughly three hours a day for the person who used to carry the chasing, and that time went back into the actual file work.

Completeness is now visible at a glance across every open application, and files drifting toward a deadline surface early instead of late. A seven-year itch the partners had never had time to scratch closed in the first filing season the tool was live.
