The challenge

The firm ran commercial mechanical projects out of a stack of disconnected tools: a CRM for client email, a shared drive for files, an estimating program built in-house two decades ago, and a handful of one-off automations. Nothing tied a project together in one place. To know where everything stood, the whole office sat in a one-hour status meeting every week, because that meeting was the only place the full picture existed.

The person it hurt most was the project coordinator, who is also the firm's design lead. About a third of that role went to admin: building quotes, writing reports, chasing updates. A single quote took around two hours in the old estimating tool, picking clauses and phases and typing specs by hand. Every hour spent reformatting and reconciling was an hour not spent on the layout and engineering work that actually wins jobs. Each coordinator kept their own files their own way, so there was no shared view and no easy way to bring a new hire up to speed.

What we did

The owner was clear that he did not want to bolt automations onto a broken process. His own analogy: if a house is badly built, you are better off building a new one beside it than renovating it. So we built in parallel. The team kept working the old way while a new platform was assembled around their real workflow, then switched over once it was validated.

We started with the priority the firm named first: a centralized portfolio dashboard. The live status of every project in one view, stages and priorities, tasks and due dates, blockers, filters by coordinator, and an activity log, enough that the synthesis it produces replaces the standing weekly meeting. On top of the same foundation sits a quoting module that standardizes the templates, clauses, and phases the old tool held, generates the document, and links each quote back to its project, so the two-hour manual build collapses and history is versioned instead of scattered. Incoming email attaches to the right project automatically, and the tools the firm already relies on connect in rather than being ripped out.

The outcome

The standing weekly status meeting is gone. The dashboard shows the same picture the meeting used to assemble, so the hour the whole office spent syncing each week now goes back to the work. The coordinator's admin load drops by roughly a third, around a full day a week returned to design and engineering instead of reformatting and chasing.

The firm also stopped keeping its truth in five places. There is one source now, one view of the portfolio, and a new coordinator can find their way around in days rather than reverse-engineering someone else's spreadsheets. Because the platform is modular, the firm can add the next piece, deeper integrations, an assistant that answers status questions across the data, without rebuilding what is already running.
